Psst, there's potential for disruption in organization design

This important new book introduces the executive suite to Axiomatic Design.

While Nicolay Worren explains that his new book is intended for MBA students and executives, one can't escape the thought that much of the learning it offers could be useful to a much larger audience. In fact, it might even be inspiring to those confronted by the complex dynamics and ambiguity in modern business design, and hoping for tools to manage that growing complexity. After all, the book's stated purpose is to promote approaches to organization design that are focused, current, rigorous and pragmatic. In other words, its aim is to bring science to a business where it has been lacking. Organisation Design: Re-defining Complex Systems achieves that, especially with its bold introduction of Axiomatic Design.

The thing about an open scientific approach, however, is that it potentially puts organization design thinking into the minds of any employee at the very time when the structure of agile companies are flattening and employees are having more say in the design of their own work. As the author points out, research shows "successful firms pushed decision making down the organization, achieved fast, easy and abundant sharing of information, and encouraged creativity and learning among employees." With this book, organization design is no longer a dark art where corporate witch doctors follow arcane recipes to satisfy only a few privileged stakeholders at the top. Today, organizations are increasingly collaborative systems and, to work most effectively, employees need to understand their role in the system holistically and to act accordingly.

The book is a model of a clear-headed, systems approach in its very layout. Each chapter begins with a bullet-point overview to establish the need for what is about to be discussed. This orientation to salient needs reflects the one thing of primary importance in designing every role and activity in an organization: its purpose. If you're unclear, for instance, how a role's purpose supports corporate strategy (i.e. you're not asking the right questions), you'll never get the right solution.

While this disciplined orientation to satisfying functional requirements is not exactly new, what is new is the methodology for achieving it. Axiomatic Design, invented by Professor Nam P. Suh (MIT and KAIST universities), is emerging as a formidable tool for managing complexity. A.D. has been applied very successfully in the world of engineering and product design but this seems to be the first book advocating its application to organization design.

Axiomatic Design comprises four design stages: strategic needs, functional requirements, design parameters, and process variables. The magic of Axiomatic Design is in the way design processes zig zag back and forth to ensure coherence between each stage. In fact, as Worren points out, this coherence-checking between design and the strategy it is intended to serve, can have the effect of requiring changes in strategy--it's a two way street.

According to Axiomatic Design, complexity is a function of coupling or interdependency. In fact, Axiom Number One is called the Independence Axiom which states "Maintain the independence of functional requirements." For example, an employee will be more prone to make errors when there is ambiguity about who he or she reports to. While there may, in fact, be justifiable reasons for structural ambiguity, those reasons need to be assessed methodically. Here, Worren makes a distinction between necessary complexity and unnecessary complexity.

Normally, it is best to remove all complexity i.e. coupling of ambiguous or conflicting functions. Sometimes, though, complexity can be beneficial, for example, when it enables solutions impossible by any other means or when the ability to deal with complexity is a competitive advantage. With that in mind, the design exercise becomes, first, to root out unnecessary complexity and then to manage or mitigate the risks of the necessary complexity.

To assess where coupling occurs in organization design, a Design Structure Matrix is used to graph the overlaps. At the highest, most superficial level, these matrices can be very easy to understand and work with. Although Worren doesn't go much deeper than that, the experience of Axiomatic Design as it's applied to product design promises much more. When design analysis drills down into finer detail and greater scope, the matrix maps can become extremely dense. But that is also where patterns begin to emerge that can point to major systemic changes being required.

To date, most organization design has been based on simple economics models. That is, you pay for someone to perform whatever function you demand and that's it. In competitive businesses today, that won't work anymore; employee relationships are becoming as complex as the jobs they are performing. High quality employees demand autonomy and empowerment so that they have a say in the design and performance of their roles. They demand the resources they need to master their roles. And they want clearly defined roles.

The costs of not moving to complexity management in organization design are huge. First, as an organization grows, the number of interactions within the organization grows. For the most part, this is unnecessary complexity that comes with increasingly onerous coordination costs. Every relationship or process handoff is a potential problem that needs to be escalated to management.

In addition to lower performance, the other problem with ambiguity in the workplace is unethical behavior. As the author describes in cases such as Enron, Arthur Anderson and other business disasters, the source of trouble was in ambiguous policies and roles. The reason or excuse for these painful failures was the fog of complexity.

With transparent sharing of knowledge and social learning in well-designed organizations today, it's hard to imagine empowered employees allowing such situations to develop. Where it will happen, however, is in an organization structure where there isn't that sense of clarity and transparency, where employees feel inclined to say "it's not my job, it's not my problem."

The greatest hope that shines through in Organization Design: Re-defining Complex Systems is in the promise of greater agility. Using these tools for complexity management and designing employee roles that are more entrepreneurial, organization design becomes dynamic and ongoing. Instead of being forced into a panicky reinvention whenever it's confronted by market changes, an organization designed top to bottom for managing complexity has the resilience to adapt more readily. That's a clear-cut edge over competitors burdened with traditional organization structures. In fact, if done right, it could be disruptive.

There, Cam overhears a conversation between a distressed hotel guest and Michael, the bellhop. Esther Wright states that on her arrival, she gave her luggage and her traveling companion, "Little Tiger," to a bellhop outside the hotel to take to her room. The cat never made it there. A ransom-demanding phone call confirms Esther's worst fears-"Little Tiger" has been catnapped. Cam once again solves the mystery and helps catch the crook. With her photographic memory, she makes mental notes of events and details that the rest of her family and friends dismiss. Pen-and-ink drawings appear frequently throughout, and a visual puzzle to solve is included at the end. Another fine mystery for beginning chapter-book readers.

You have to love Cam Jansen. When you're a kid, you read all of these stories about magic powers, mystery, and adventure. But everyone tells you magic can't exist. Cam Jansen manages to solve every case without the use of magic... she's a real girl. That's what makes her special and what makes you want to red more and more. Cam Jansen is a real kid superhero, and the thought that a person like her could actually exist... makes her the best kid detective ever! Our family loves Cam Jansen!

Risk management, which assumes that future risks can be understood, measured and to some extent predicted, is the focus of this solid, thoroughgoing history. Probability theory, pioneered by 17th-century French mathematicians Blaise Pascal and Pierre de Fermat, has made possible the design of great bridges, electric power utilities and insurance policies. The statistical sampling methods invented by dour Swiss scientist Jacob Bernoulli undergird diverse activities such as the testing of new drugs, stock-picking and wine tasting. Bernstein (Capital Ideas) animates his narrative with a colorful cast of risk-analyzers, including gambling addict Girolamo Cardano, 16th-century Italian physician to the Pope; and John Maynard Keynes, whose concerns over economic uncertainty compelled him to recommend an active, interventionist role for government. For several centuries, mathematics has been the language of the exact sciences. Only in the 20th century has mathematics become predominant in other fields, particularly economics and finance. In this book, Bernstein (Capital Ideas: The Improbable Origins of Modern Wall Street, LJ 12/91), head of an economic consulting firm, traces the development of probability theory from its beginnings in analyzing games of chance, through its application to statistical theory and insurance, up to its present use in developing investment strategies to control risk. He includes excellent sections on portfolio analysis and on investments in derivatives. Bernstein clearly describes the people, their work, and the events that have revolutionized the thinking on Wall Street. A worthwhile acquisition for business and math collections.?Harold D. Best Book I've Ever Read

This is one of the best books I have ever read. I work in insurance and have studied math most of my adult life so I am biased but tracing the intellectual history of what I do today was worth every minute I spent reading this book.

I highly recommend to anyone who enjoys math, finance, insurance, or history.

The one introduction to risk management

There are only a few books on risk that can be said to be instrumental in determining how the field has evolved. This book is required reading for any risk scholar and one of the cornerstones in our knowledge on risk and risk management practices.

Odds Are, You'll Like It

The origins, historical progression, and modern concept of risk is

presented in "Against the Gods." From the abacus to rolling dice,

annuities, insurance industry origins, explorations, gambling,

military tactics, scientific research, to investing, and more. In

most things in life big and small, there is some element of risk is

involved. This book presents Risk, and how our civilization has

utilized it - and needed it - to evolve to where it is today.

Individuals and groups don't take a risk with the expectation that it

will fail (although there's awareness that failure is a possibility).

The *expectation* is not of failure.

Peter Bernstein made this topic fun and informative for those of us

that are 'non-numerically oriented.' Actually, the concept of risk

involves a lot of non-mathematical and statistical concepts.

The writing style and chapter titles are hip: "The Winds of the

Greeks and the Roll of the Dice, The Renaissance Gambler, The Measure

of Our Ignorance, The Man Who Counted Everything Except Calories, The

Failure of Invariance," and "Awaiting the Wildness," for example.

The modern and Western concept of risk began with the Hindu-Arabic

numbering system that arrived in the West about 700 years ago. The

more in-depth examination of risk truly began during the Renaissance,

resulting in exploration an the exploitation of resources.

In Chapter 10, "Pea pods and Perils," Bernstein emphasizes the

rock-solid concept of "Regression to the Mean" (RoM). This is true

especially concerning the historical trends and patterns of the

financial markets. Yet, he notes how difficult the Predictable

Regression of the Mean is for humans to plan with RoM, and around it.

There are three reasons why humans have trouble using the RoM in

decision-making: 1) It proceeds so slow that a 'shock' will disrupt

the process, 2) When the RoM is reached, as it is periodically

people don't recognize it and hover on either side of the mean, and

3) The old mean may be unsustainable, meaning the old Mean is being

replaced by a new Mean. But....there still is....a Mean.

Bernstein states on page 173:

"If you bet that today's normality will extend indefinitely into the

future, you will get rich sooner and face a smaller risk of going

broke than if you run with the crowd."

This strategy seems oriented for the long-term growth oriented crowd.

We witnessed the sheep and lemmings in the late 1990s that

jumped onto the Tech Bubble Wagon, only to get burned badly by not

getting off in time. (Or perhaps, the sheep got out in time, but the

lemmings didn't.) Some similarities In 2007 with the Real Estate SFH

housing and condo speculation, flipping, and sub-prime mortgage and

ARM market, currently.

A certain percentage of the human population are basically, lemmings.

Bernstein spent some time on Jacob Bernoulli. Bernoulli's notion of

"satisfaction resulting from any small increase in wealth will be

inversely proportionate to the quantity of good previously

possessed." And perhaps this is why King Midus was an unhappy man.

What are the consequences of excluding, avoiding, or making risk

illegal? In modern times, when the Soviets tried to administer

uncertainty out of existence through the government fiat and

planning, they choked off social and economic progress. Communism is

contrary to human nature. But much of it was that communism took

away the concept of risk.

Risky Businesses, or business involving risk: the insurance industry

actually goes back to the Code of Hammurabi in 1800 BC. Called

"Bottomry," the owner of the ship would take out a loan to finance a

ship's voyage. No premiums were every paid but if the ship was lost,

the loan didn't have to be repaid.

The concept of life insurance basically began in Greece and Rome. In

the Middle Ages, the growth in trade spurred the insurance and

finance industries in Western Europe.

Tons of info. on common things we usually don't think of know much

about, that you can further delve into: The American game of "craps"

came to Europe via the Crusades. The mathematical invention of the

"0" and the abacus which still is in our roots. The Abacus is the

oldest counting instrument in our history. The word "Abacus" comes

from the Greek word for "sand" and "calculate" comes from the Latin

word for pebble, "calculus."

John Von Neumann invented Game Theory. Defeat is highly likely of

you play to win rather than avoid losing. True in everyday business.

There are benefits to cooperation, that produces two winners or

semi-winners rather than on loser and one winner.

A great book. If you read it, I think the odds are that that you'll

like it. :)
